The right-sized furnace: why bigger is almost always worse

Oversized furnaces short-cycle, waste fuel, and shorten every component's life. Here's how we size ours.

Every winter, we get the same call in mid-January. A homeowner's furnace is short-cycling — running for four minutes, shutting off for eight, running again. It's the loudest, least efficient way a furnace can operate, and it's almost always a symptom of the same underlying problem: the equipment is too big for the house.

The industry ships an enormous amount of oversized equipment. Contractors do it because it's safer to be wrong high than low. Homeowners buy it because the assumption is that more BTUs equals more warmth. Both are wrong, and the cost shows up every winter in fuel bills, in shortened equipment life, and in comfort that never quite arrives.

The right way to size is a Manual J load calculation. It takes about ninety minutes on-site plus another hour at a desk. It measures the envelope, the ductwork, the orientation, and the actual heat loss of the house. Then it produces a single number: the BTU load at design temperature. That number is what the furnace needs to be sized to.

When we run a Manual J on a house that's been sold a 120,000 BTU furnace, the load usually comes in at 65,000 to 80,000. That's not a coincidence — that's the industry running on rules of thumb from the 1970s.
